From Vision to Shelf: How Hoy Helps a Singaporean D2C Brand Turn Ideas into Market-Ready Bags
A Case Study on Ideation, Design Direction, and Custom Souvenir Bag Development
The Challenge: When Brands Have Vision but No In-House Design Team.
Unlike established brands such as Disney or Louis Vuitton, which operate with full-fledged design and development teams, many emerging D2C brands face a common challenge: limited design capability.
The question isn’t creativity, it’s execution.
How do you:
- Turn a brand vision into a technical pack?
- Translate ideas into materials, dimensions, and structure?
- And ultimately, develop a production-ready bag that can be confidently placed on the shelf?
How HOY Supports Brands Beyond Manufacturing
At Hoy, we don’t just manufacture bags — we bridge the gap between vision and production. Our team supports brands that are new to bags, helping them navigate research, design facilitation, and product development from the ground up.
One example is Anya Active, a Singapore-based D2C activewear brand.
Client Background: Stepping from Activewear into Bags
When Anya Active first approached us, they already had experience in the sportswear industry, but they were new to bag development. Through our initial discussions, we identified several key bottlenecks:
- Material selection for performance use
- Translating ideas into functional bag structures
- Ensuring the final product matched gym-centric usage scenarios
While the client had a clear concept of the bag they wanted — a large gym tote with a shoulder strap that doesn’t easily slip — they needed help transforming that idea into a manufacturable product.
Step 1 : Material Research Aligned with Brand DNA
After understanding Anya Active’s positioning, we proposed materials that aligned with their brand identity and customer needs:
- Lightweight construction
- Water-resistant fabrics
- Designed for daily gym and active lifestyles
Step 2: Concept Development & Structural Design
To move forward efficiently, our team:
- Researched existing popular gym and tote bags
- Conducted joint concept discussions with the client
- Created hand-drawn concepts to finalize the bag’s overall structure
Together, we confirmed:
- Dimensions
- Strap configuration
- Internal layout and functional zones

Step 3: Physical Mock-Up & Color Selection
Next, we moved into one of the most crucial stages — the mock-up.
Using the selected materials on hand, we created a physical mock-up to:
- Test proportions and size
- Feel the real structure of the bag
- Identify functional improvements early
Step 4: Video Review, Refinements & Final Sampling
Due to tight timelines, the first mock-up review was conducted via video call. This allowed us to:
- Demonstrate how the bag looks on a real model
- Show how it performs in practical use
Based on feedback, we refined details such as:
- Inner pocket structure
- Adding a key holder for daily convenience
Why Physical Samples Matter for Branded Products
For branded D2C products, we always recommend receiving a final physical sample, no matter how small or new the brand is.
Why?
Because this is the exact product your end customers will hold in their hands.
This approach differs from corporate gifting or non-branded orders, where video confirmation may be sufficient — but for consumer brands, touch, feel, and real-world testing matter.
The Result: A Product Ready for Market — Built Together
Seeing Anya Active’s bags finally displayed on shelves was the most rewarding part of the process.
It represents more than a finished product — it reflects what happens when brands and manufacturers work as one team, growing together from concept to launch.
